Overview: Designing a Scalable ClickUp Workflow
I’m a ClickUp implementation consultant specialising in building scalable workflows for growing businesses. This project focused on designing and implementing a scalable ClickUp workflow to support a high-volume e-commerce production operation. The goal was to create a structured system that could manage complex workflows, multiple product types, and a growing team without adding operational overhead.
This Client’s existing setup lacked structure, automation, and visibility, creating bottlenecks at multiple stages of the production cycle.
They approached me to design and implement a complete production operating system inside ClickUp — one that would allow them to scale, onboard assistants, and manage hundreds of SKUs with confidence.
This became the Ecomm Production Machine.
The Challenge: Managing E-commerce Production Without Structure
Before the implementation, production processes were fragmented across documents, spreadsheets, and ad-hoc task lists, making it difficult to track progress or identify bottlenecks. As volume increased, manual handovers and inconsistent workflows slowed delivery and reduced visibility across the operation.

Assignments, statuses, and QA approvals were all done manually. - Limited visibility: The client couldn’t easily see:
- Where items were stuck
- What was in the pipeline
- How assistants were performing
- What was ready to go live
- No training materials for new assistants
As the business grew, repeatable processes were essential.
They needed a system that worked like a real production factory — but digital, automated, and easy to manage.
The Solution: Led by a ClickUp Implementation Consultant
I built a fully mapped ClickUp production system that standardised workflows from idea intake through to final approval. Automation, role-based task ownership, and clear stage definitions ensured work moved consistently through each phase with minimal manual coordination.
1. Workflow Architecture
A repeatable 16-stage workflow covering:
- Idea intake
- Copywriting
- Product mockups

Each stage was assigned to a role, with dependencies, status transitions, and colour-coded phases.

4. Dashboards & Reporting
I built a full dashboard suite for management and assistants:

These dashboards allowed the client to see bottlenecks at a glance.
